Display category image on home page?

I know there is some stupid setting I am over looking but I can't find it after spending the last hour searching the forums and changing a bunch of settings I can't figure out how to put images above each Category at the top of my index page.

I have gone to Catalog -> Categories/Products then tried both uploading an image to the specific category in the category edit page and also tried uploading via ftp and then selecting the image in the edit page... Neither works...

Would having 2 rows of category links have anything to do with it?

Not sure if I was clear about what I would like to do... If you look at my webstie I want to put small images above the Gray Category Links at the top of the page... Not in the left sidebar...

Would it matter if I only have a picture on a few of the categories? I just tried putting one on the first couple to see how it looks but can't get any to show up.

You can do that by playing with the Configuration>Layout Setting Show categories on Main Page Or you can find a mod here You can see it in action on my website in the signature
